Are you comparing the same roofing project?
Still deciding which type of work to discuss? Start with our roof repair versus replacement guide, then return here to compare the written proposals.
Start by setting the totals aside. A repair to one roof detail and a wider replacement are different scopes, even when both proposals respond to the same leak. Before comparing prices, ask each provider to describe the concern, the roof areas included, and why the work is recommended.
This guide is for homeowners reviewing a roof repair or roof replacement proposal. It offers questions to organize your comparison; the right scope and price depend on your property.
Your roofing estimate comparison checklist
Keep each estimate beside this checklist. For any missing item, request written clarification before treating the proposals as equivalent.
| Compare | Ask each provider |
|---|---|
| 1. Scope and roof areas | Which areas and details are included? Is this a targeted repair or a broader project? |
| 2. Materials | What products and components are proposed? Are alternatives clearly identified? |
| 3. Removal and disposal | What existing materials will be removed, and what cleanup and disposal are included? |
| 4. Unseen conditions | How will newly discovered work be priced, documented, and approved? |
| 5. Project responsibilities | Who handles applicable permits, inspections, access, and project coordination? |
| 6. Property and schedule | How will the property be protected? What could change the anticipated schedule? |
| 7. Warranty terms | Who provides each warranty, what is covered, and what conditions or exclusions apply? |
| 8. Price and payment | What is included in the total, what is excluded, and when are payments due? |
1. Put differences in scope into writing
Ask for the roof areas, work, and proposed materials to be identified clearly. Where relevant, discuss how the proposal treats flashing, roof openings, ventilation, and the existing roof beneath the visible covering. A checklist is a starting point for questions, not a prescription that every item needs replacement.
If one estimate includes work that another excludes, ask the provider to explain the difference. Do not assume the cheaper proposal includes the same work or that the larger proposal is automatically necessary.
2. Ask how additional findings are handled
Some conditions may not be fully understood before work begins. Ask what assumptions the estimate relies on, what work is priced separately, and how you will be informed if the scope changes.
For any allowance or unit-priced item, ask what the unit means, how quantities are determined, and whether there is a written approval process. Keep the original proposal and any agreed changes together.
3. Read the actual warranty documents
A product warranty and a provider’s workmanship warranty may cover different things. Ask who is responsible for each, how a claim starts, whether registration is needed, and which exclusions, maintenance conditions, or transfer terms apply.
Compare the documents for the specific products and work being proposed. A warranty label or a number of years by itself does not tell you what costs or situations are covered.
4. Confirm who is responsible for the work
Ask which business you are contracting with, who will perform and coordinate the work, and whom to contact with questions afterward. Request the applicable credentials and insurance information for the parties responsible for your project and verify them with the issuing source.
Discuss access, property protection, cleanup, payment milestones, the expected schedule, and how weather or additional findings would be communicated. Make sure the written terms match the conversation.
5. Send one clarification request to each provider
Use the same questions so the answers are easier to compare. You can adapt this message:
Thank you for the estimate. Please confirm the roof areas and work included, the proposed products, removal and cleanup, exclusions, and how additional findings would be priced and approved. Please also provide the applicable warranty documents, anticipated schedule, payment terms, and the business responsible for performing and coordinating the work.
Once you have the answers, compare the total alongside the clarified scope. If two recommendations still differ, ask which findings support each approach. A roof condition assessment may help you identify what remains uncertain.
